What I learned after 3 failed attempts to enter offline retail

Why it is so difficult for a digital D2C brand to enter offline retail
Building a brand online and entering offline retail are two very different journeys. I have been experiencing this very closely over the past few months.
As a digital-first brand, we have been able to reach customers directly. They buy, they come back, and they share clear feedback on what they like. This gives confidence that the product has acceptance.
But when it comes to offline retail, the process is not as straightforward.
I have made three serious attempts to enter this space.
The first was by hiring an agency that positioned themselves as experts in retail distribution. They were confident about getting us distributors and opening doors. They did put in effort, but the outcome was Zero
The second attempt was a tie-up with an upcoming mall. It looked like a good opportunity, but the waiting list is long, and timelines are uncertain.
The third was through personal references — friends and acquaintances who genuinely tried to help by connecting us to retailers and distributors. There was intent, effort, and follow-ups, but even then, conversions did not happen as expected.
What I have understood from all this is that the offline market is not just about having a good product or demand. It is a complex system built on relationships, existing networks, and long-standing patterns. Breaking into it as a new brand takes much more than effort.
This is not about blaming any channel. Everyone involved has made sincere attempts. But the structure itself makes it difficult for a new D2C brand to enter and scale in offline retail.
At the same time, I believe there is value in bridging this gap between what is working online and what is available offline.

If anyone here has experience in building offline distribution, or can guide or connect in the right direction, I would be happy to learn and explore further.
